Case Study: Comparator Sourcing & Procurement
Direct-to-Site Ancillary Supply Strategy for Global CRO
Multiple Countries. One Operating Model.
The Challenge
A top three global CRO needed to supply comparator and auxiliary medication to ~1,750 patients across two clinical trials, spanning multiple European countries and running from mid-2025 through end-2030.
Based on regulatory requirements, every country needed its own local sourcing solution, with no room for a one-size-fits-all approach.
Our Approach
We built a highly responsive, country-by-country sourcing network, backed by end-to-end GxP-compliant, temperature-controlled logistics and specialized courier solutions, to source and supply the medication locally. The network was able to respond quickly to individual site demand, with no need to hold stock, cutting both delivery time and logistics cost.
The model flexed both ways: responding fast when site demand spiked, and holding stock when demand was slower to ramp. As the studies scaled, so did we, maintaining consistent medication supply even through market shortages and product de-listings. Today, we're managing 20-40 shipments to site every month.
